How to Set Up Shift Management for a Manufacturing Unit?

Managing shifts in a manufacturing unit is one of the most operationally complex HR challenges in India. A factory runs three shifts-morning, afternoon, and night-with 50 to 500 workers rotating between them on weekly or fortnightly cycles. Step 1: Define Your Shift Types

Start by defining every shift your factory runs. The most common 3-shift configuration in Indian manufacturing:

  • Morning Shift (General Shift): 6:00 AM – 2:00 PM or 7:00 AM – 3:00 PM
  • Afternoon Shift (Evening Shift): 2:00 PM – 10:00 PM or 3:00 PM – 11:00 PM
  • Night Shift: 10:00 PM – 6:00 AM or 11:00 PM – 7:00 AM

For each shift, define:

  • Start time and end time
  • Break duration and break timing (typically 30 minutes, mid-shift)
  • Grace period-how many minutes late a worker can punch in before it is marked as late (typically 10–15 minutes)
  • Overtime threshold-how many minutes beyond shift end before overtime is triggered
  • Weekly off day per shift group

Step 2: Configure Shift Rotation Cycles

Shift rotation defines how workers move between shifts over time. The three most common rotation patterns in Indian manufacturing:

Weekly Rotation

Workers are on the same shift for one full week, then move to the next shift. Example: Week 1-Morning Shift, Week 2-Afternoon Shift, Week 3-Night Shift, Week 4-Morning Shift (cycle repeats).

Fortnightly Rotation

Workers stay on the same shift for two weeks before rotating. More common in plants where rapid shift changes are difficult due to production setup times.

Fixed Shift

Some workers (supervisors, quality control, maintenance) may be on fixed shifts rather than rotating. These should be configured separately with a permanent shift assignment.

Step 3: Build the Weekly Roster

Once shifts and rotation cycles are configured, the supervisor builds the weekly roster-assigning each worker to a specific shift for each day of the upcoming week. Key considerations:

  • Minimum staffing per shift-ensure the roster meets minimum headcount per shift before approving
  • Leave visibility-check the leave calendar before assigning workers who have approved leave
  • Fatigue rules-under the Factories Act, workers cannot be assigned more than 9 hours per day or 48 hours per week without overtime compensation
  • Weekly off scheduling-every worker must receive at least one day off per week under the Factories Act

Step 4: Configure Overtime Rules

Manufacturing overtime in India is governed by the Factories Act 1948:

  • Workers cannot work more than 9 hours in a day or 48 hours in a week without overtime
  • Overtime compensation must be at twice the ordinary rate of wages
  • Maximum overtime: 50 hours per quarter in most states (some states allow more)
